How 4AM Media Scales Without Losing Control

Inside the systems, tradeoffs, and infrastructure powering a paid-acquisition-driven DTC business.

Overview

4AM Media operates in a high-pressure DTC environment where nearly all growth is driven by paid acquisition. Instead of optimizing isolated metrics, they built a system they can control end-to-end — from funnel to payments to performance. With Sticky.io as their backend infrastructure, they’re able to reduce guesswork, manage complexity, and scale with precision.

Challenges

Scaling In A System You Don’t Control

Growth in DTC rarely breaks because of lack of demand.

It breaks because the systems behind it can’t keep up.

Platform Volatility

For 4AM Media, performance is deeply tied to paid acquisition.

As Adrian Skibine, Director of Operations at 4AM Media, explains,

95%+ of our traffic and success is through paid advertising.”

That level of dependency creates constant exposure to change. Costs shift. performance fluctuates. Entire channels can become unreliable overnight.

To manage that risk, the team actively monitors concentration across channels.

“If any of our traffic sources is contributing to, let’s say, 40% or more of the entire traffic… that’s a problem for us,” he explains.

Because over-reliance isn’t just inefficient — it’s dangerous.

“If 80% of your traffic is coming from Facebook, and your Facebook account gets flipped, or for some reason, Facebook's updates their algorithm, and your CPMs are now 10x, your entire business can be screwed. Like, that, you know, can completely ruin your business. So, we've really pushed towards trying to diversify as much as possible.”

- Adrian Skibine, Director of Operations at 4AM Media

Growth Without Control Is Fragile

This is why control sits at the center of how 4AM Media operates.

They don’t approach their business like a traditional agency. 4AM Media takes full ownership of how each business is built and run. As Adrian puts it, “we’re really building our own brands here.”

That ownership extends across the entire operation. “We do basically everything, from start to finish,” covering everything from product development to fulfillment to customer experience.

And that structure isn’t accidental. It’s strategic.

“One of the real big keys to success there is having it kind of be as internally managed as possible,” Adrian explains — because when critical systems are fragmented or external, small issues don’t stay small. They compound.

The Illusion Of “More”

As they scaled, another challenge emerged: optimizing for the wrong metrics.

AOV, for example, looks like a clear win on paper. In reality, it’s a balancing act.

Adrian explains that, “you want to increase AOV as much as possible while keeping customers as satisfied and happy as possible.” But that’s where things get complicated.

They tested a high-priced upsell that significantly increased AOV. But once they looked deeper, the outcome told a different story. It had a 25% increased refund rate when attached to an order, which led them to the conclusion that:

“That increase in AOV actually decreased the profitability of that offer.”

- Adrian Skibine, Director of Operations at 4AM Media

Higher refunds. More support tickets. Increased customer friction.

What looked like growth was actually erosion.

The Hidden Cost Of Complexity

Every change in the funnel creates ripple effects.

As Adrian explains, “this might increase refunds and chargebacks from your customers. It might increase customer service tickets for unhappy customers, and increase your customer service cost.”

Nothing operates in isolation.

That’s the core challenge: you’re not optimizing a page or a metric.

You’re managing a system where everything is connected.

Solutions

Building A System That Can Be Controlled And Optimized

To solve for that complexity, 4AM Media moved away from rigid ecommerce templates to a fully custom funnel environment.

For businesses facing similar challenges, Sticky.io helps teams manage payments, optimization, and performance across the entire funnel.

Custom Funnels Connected To Sticky.io

Shopify still exists in their stack — but not as the engine driving performance.

As Adrian explains, “We do have Shopify pages for all of our funnels. But we kind of built those just as kind of, like, SEO plays, more or less, just to have a general shop that'll come up [in] search, that can kind of be managed by someone who knows Shopify. All of our actual traffic is run through custom-created funnels hooked in directly to Sticky.io. This gives us a lot more control.”

That shift replaces rigid templates with a system they can fully control.

“[With Sticky.io we have the] ability to precisely optimize and test every single component of every single page.”

- Adrian Skibine, Director of Operations at 4AM Media

Precision Over Convenience

That control enables something most brands struggle to achieve: precision.

Adrian explains that, “Shopify doesn't quite have the exact precision editability that we would want. So it's just so much easier to have a completely custom solution for that.”

Instead of working within constraints, they can shape the experience exactly how they need it.

Operating With Visibility

Control alone isn’t enough. It has to be paired with understanding.

For 4AM Media, reporting is what turns activity into insight.

As Adrian puts it, “I think the key to success for our company has been being able to have reporting and analysis on every part of the business and how those things interact together, and the cause and effect of adding different variables into the business.”

With that level of visibility, decisions stop being reactive and start becoming intentional.

And the goal is clear:

“You want to do as little guessing as physically possible.”

- Adrian Skibine, Director of Operations at 4AM Media

  • Clear visibility into how changes impact the business
  • Better understanding of tradeoffs across AOV, CX, and profitability
  • Less guesswork, more intentional optimization

Built For Real DTC Growth

Most platforms are built for how ecommerce looks on the surface.

4AM Media needed something built for how it actually works underneath.

Their perspective on Sticky.io reflects that difference:

“The big impact [of Sticky.io] is it's really built for success. It really… it's built around being successful in the D2C space, which a lot of these systems are not built around. A lot of these CRMs and CMSs are built with presentation as a forefront. Which looks pretty, and it can be an attractive way to get customers to use your system. But after you get past that initial beauty phase, you know, after you've married the pageant queen and get into the back end of that, and you realize this system that looks really good isn't actually, doesn't actually have the tools to drive your company to be successful, it can be really painful at that point.”

- Adrian Skibine, Director of Operations at 4AM Media
